Heat Pump Problems & Performance

Many apparent heat-pump faults are actually related to system design, setup or commissioning rather than the equipment itself. Understanding the difference can save an unnecessary engineer callout — or point to what really needs fixing.

DESIGN FAULT OR EQUIPMENT FAULT?

Before assuming a heat pump is faulty, it’s worth asking whether the heat loss, flow temperature, emitters and controls were correctly matched in the first place. Many “faults” trace back to design decisions made before the equipment was even switched on.

High electricity consumption

Often traced to a flow temperature set higher than the system needs, an oversized heat pump cycling frequently, or heavy reliance on immersion backup for hot water. Comparing actual COP against what the design predicted is a useful first check.

Property not reaching temperature, or cold rooms

Usually means one or more rooms have emitters undersized for their heat loss at the chosen flow temperature, or that the flow temperature itself is set too low for the emitters fitted. Checking corrected radiator output against room heat loss is the starting point.

Short cycling or constant running

Short cycling often points to an oversized heat pump that can’t modulate down to match a mild-weather load. Constant running at low output, on the other hand, is frequently normal heat-pump behaviour rather than a fault — the two are easy to confuse.

Frequent defrost and noise

Some defrost activity in cold, humid weather is completely normal. Frequent or unusually noisy defrost cycles can indicate poor outdoor-unit positioning, restricted airflow, or a fault worth having checked by the installer.

Poor hot-water recovery and immersion use

Regularly needing the immersion heater to top up hot water usually signals a mismatch between cylinder size, coil area and actual household demand — worth reviewing rather than accepting as normal.

Low flow and control issues

Low flow rate can prevent a heat pump delivering its full output even when everything else is set up correctly — tracing back to pipe sizing, pump selection or zoning. Confusing control settings, meanwhile, are often a commissioning gap rather than a hardware problem.

Most “heat pump problems” are system problems wearing an equipment label. Before assuming a unit needs replacing, it’s worth checking the design decisions and commissioning steps that shaped how it’s actually running.
